## Overview

It is good practice and steady: the technology is proven, commercially mature and backed by repeatable returns wherever operators have volume, standardised stock and capital to spend. The tension is breadth. Success concentrates in the largest enterprise sites, while most warehouses remain manual and the mid-market stalls on data quality, floor conditions, exception handling, integration cost and uncertain payback. Until adoption spreads so widely that staying manual needs justifying, it cannot move up; vendor concentration, high-profile retreats and navigation failures in dynamic environments are the risks that could erode confidence.

Inbound Logistics reports that DHL has passed one billion picks with Locus robots, coordinated by the LocusONE orchestration platform. Amazon's next-generation Proteus, which takes conversational instructions, runs at 25 US fulfilment centres, with a European rollout planned for H1 2027 under a €10B investment.

Named deployments below the largest operators show fast ramp-up. Quality Group reports 500,000 picks per day from a 350-robot Locus Array deployment in Germany. LPP Logistics deployed 948 Hai Robotics robots for fashion e-commerce fulfilment in Romania. Mordor Intelligence reports that Geekplus had deployed 400+ AMRs across several Toyota plants by June 2026. HelloFresh expanded chilled warehouse capacity fivefold with Locus Robotics. Addverb reports that AMRs cut travel by 40% at Maersk, walking by 52% at Wooster Brush and processing time by 65% at a brake-parts distributor.

Grid and shuttle storage systems keep adding sites. TRUSCO NAKAYAMA has begun full-scale operations of an Exotec Skypod system at Planet Aichi. Renault Group has consolidated its European logistics on an Exotec goods-to-person system. Ladd Strategic Advisors reports that H-E-B chose AutoStore over Takeoff, Fabric, Alert and Dematic, and has about a dozen installed. Software orchestration increasingly decides how a fleet performs. Amazon's DeepFleet foundation model reports 10% efficiency gains. LG CNS has launched PhysicalWorks to speed robot rollout. JD Logistics showed Wolf Family fleet orchestration at WRC 2026. Peer-reviewed research finds that flexible 'swarm' human-robot collaboration outperforms fixed pairings across 12,000+ warehouse scenarios.

Piece picking remains the bottleneck, and it is where most capability is changing. Interact Analysis sizes robotic picking at $1.7 billion in 2025, rising to $4.6 billion by 2030, with bin picking growing at 36% CAGR over 2026-2030. It expects robotic picking to account for 10% of the warehouse automation market by 2030, up from 5% in 2025.
